Onboarding and implementation automation

Customer onboarding that runs itself for a vertical SaaS vendor

Every new customer took six weeks and twelve emails to go live. Data imports were done by hand, kickoff calls repeated the same setup, and churn in the first 90 days was the company’s biggest leak. We automated the onboarding path from signed contract to first value, with AI handling data mapping and progress nudges.

The bottlenecks

  1. Bottleneck 1

    Implementation managers were the bottleneck

Four implementation managers could run about 20 onboardings at a time. Sales was closing 30 a month. New customers waited two weeks for a kickoff.

  2. Bottleneck 2

    Data migration was spreadsheet archaeology

Customers exported tenant, unit and lease data from legacy tools in every imaginable format. Someone mapped columns by hand, every time.

  3. Bottleneck 3

    Silent stalls

If a customer went quiet after kickoff, nobody noticed until the renewal conversation. First-90-day churn ran at 11 percent.

What we built

  1. Step 1

    Contract-triggered onboarding plan

A closed-won deal in HubSpot creates the onboarding project, provisions the workspace, and sends a personalised welcome with a checklist tailored to the modules purchased.

  2. Step 2

    AI data mapping

Uploaded exports are profiled by an LLM, columns are mapped to the product schema with confidence scores, and a validation report highlights what needs human attention. Clean imports load automatically.

  3. Step 3

    Progress tracking and nudges

Product events (first unit added, first lease created, first payment collected) mark milestones. Stalled accounts get contextual nudges and, after a threshold, a task for the implementation manager with a drafted outreach.

  4. Step 4

    Health scoring from day one

A health score combining milestone pace, logins and support tickets feeds customer success, so attention goes to the accounts that need it rather than the ones that shout.

Questions clients ask about this engagement

What if the AI maps a column wrongly?

Every mapping carries a confidence score. Anything below the threshold, or any column with validation failures, is shown to the customer and the implementation manager for confirmation before import.

Does this work with other CRMs?

Yes. The trigger and the health score sync are CRM-agnostic. We have delivered the same pattern on Salesforce and Pipedrive.

B2B lead generation and appointment setting

An outbound engine that books meetings for a B2B AI software vendor

A software vendor with a strong product and no outbound motion needed qualified meetings with buyers in the US and Europe. We built the targeting, messaging and qualification system and delivered appointments on a pay-per-meeting basis before moving to a retainer.

AI agent development

AI support triage that gives engineers their week back

Senior engineers were spending a third of their week on tier-one tickets. We built an AI support agent on top of the product documentation and ticket history that resolves routine questions, drafts answers for the rest, and escalates with full context.

Revenue operations and churn prevention

Renewals forecast 120 days out and churn risk worked before it is urgent

Net revenue retention had slipped below 100 percent and nobody could say which accounts were at risk until the cancellation email arrived. We rebuilt the renewal process around usage data, an AI risk model and an automated playbook, so customer success works the right accounts four months before the date.

B2B lead generation for cybersecurity

Filling a managed security provider’s pipeline with mid-market CISOs

A managed detection and response provider sold almost entirely through referrals and a handful of channel partners. Security buyers ignore cold email on principle. We built outbound around compliance deadlines, breach events and insurance renewals, and the provider booked more qualified first calls in a quarter than in the previous year.
