In-house SDR team vs outsourced lead generation: cost, speed and control

Short answer
Outsource when you need meetings within a month, are testing a new market, or cannot yet keep a full-time SDR busy. Build in-house when outbound is proven, your product needs deep explanation, and you can afford several months of ramp-up and management time.
Key takeaways
- Agencies are faster to start: established providers advertise launch in about two weeks.
- Published agency prices range from a few thousand dollars a month per SDR to $30,000 or more for full teams.
- In-house teams cost more to start but build knowledge you keep.
- A hybrid, agency now and in-house later, is the most common path for B2B companies entering a new market.
What each option costs
Agency pricing is now often public. The figures below come from providers’ own pricing pages and show how wide the market is.
| Option | Published price | Source |
|---|---|---|
| Outsourced SDR (offshore) | From $1,750 per SDR per month, plus a $2,000/mo campaign team | CIENCE pricing page |
| Appointment-setting agency | From $5,000 a month for about 100 appointments a year | Belkins appointment-setting page |
| Full campaign pod | $16,000 to $32,000 a month per pod | Callbox pricing page |
| Done-for-you outbound engine | From $999 a month, no lock-in | LeadInGen |
The real cost of an in-house SDR
Salary is only part of it. Add data subscriptions, a sending and calling stack, a manager’s time, and the months before a new SDR books meetings at full pace. Turnover in SDR roles is high, so that ramp-up cost often repeats.
In-house teams pay off when outbound is already working and you want to keep the learning, the messaging and the relationships inside the company.
When outsourcing wins
Outsourcing wins on speed and on learning cheaply. A specialist team arrives with data, domains and sequences ready, and can tell you within weeks whether a market responds.
Judge providers on meetings held with qualified buyers, not on emails sent or open rates. Ask how they define a qualified meeting before you sign.
Questions to ask any provider
Whose domains do you send from? Separate sending domains protect your main email reputation. Who handles replies, a person or software? What happens to the data and sequences if we stop? What is the minimum term?
